Example data. Fieldnote is a fictional company used to fill every board, so the examples tell one consistent story.
Fieldnote, end of planning for the quarter that adds the Integrations squad, with Élise as business owner in the room.
What the team took away
The barcode risk had been living in the Owned column for two quarters with no date. Élise moving it to Accepted, in front of everyone, freed Tom from carrying something he was never going to solve.
How to run it
Preparation
Collect the risks during planning, not after. A risk raised in a corridor a week later has already cost something.
Have the business owners in the room. Accepting a risk is a business decision, not a team one.
Put the four column definitions on the wall, because Owned and Mitigated get confused every single time.
Cap it at twenty risks. Beyond that the board becomes a list nobody reads.
Agenda
15 min
Read every risk out loud One person reads, nobody debates yet. Duplicates merge as you go, and hearing them together shows which ones cluster.
30 min
Sort into four Each risk goes to Resolved, Owned, Accepted or Mitigated. A risk that cannot be placed is not described precisely enough: rewrite it as a sentence with a consequence.
20 min
Name owners Every Owned risk gets a person and a date, out loud, in the room. A team name is not an owner.
20 min
Challenge the Accepted column Accepted means the business chose to live with it. Ask the business owner to say so explicitly. If they will not, it was never accepted, just ignored.
15 min
Confidence vote After the board is done, vote on confidence in the plan. If confidence is low, the risks are not really handled, whatever the columns say.
Pitfalls
Using Owned as a polite parking lot. If the owner has no date, the risk is Accepted and should be written in that column honestly.
Letting the team accept a business risk. The team can mitigate; only the business can accept the consequence.
Never looking at the board again. A ROAM board that is not reviewed mid-cycle was a ritual, not a risk process.
Afterwards
Review the Owned column halfway through the increment. Risks that became real feed the pre-mortem of the next planning session.
